If they have Silence cast on them, Loche could comfortably bang pots and pans together while he approaches them invisibly.
If Loche goes in for the backstab, however, we shouldn't fire normal missiles at them.
We should just charge in if the Pict stealthily goes in first. Loche should wait us for the charge to begin before backstabbing at an opportune moment. That way, he won't be alone for as long.

What if we cast Silence and Invisibility on Loche? The rest of us wait for the first beastman to go down (after which Loche presumably becomes visible), then charge the remaining guy?

I don't think 2 beastmen warrant blowing 2 spells. They're 80 feet from us, so we should all be able to get over there in less than a round. There is no danger of them fleeing to the ship and casting off before we get there.
That said, Amethu has already begun casting Silence. The die is cast.
I don't think there is a need to cast Invisibility. I suggest we do as I wrote earlier; we attack from the sides (from the west and the south) while archers pepper them from the southwest. One team would need to start moving now around the building we are behind in order to get into position for a charge from the west.
If this plan is acceptable, we would need three squads:
Squad 1: charge from the west
Squad 2: missiles
Squad 3: skirt the debris and charge from the south
Who is in which squad?
Cruloc will be in Squad 1 or, if there aren't any archers, he will be in Squad 2.
I'm not trying to grab the reins of leadership here. Alternative plans are welcome! I am much more reasonable and open to compromise than Cruloc is.

Mako won't be attacking. He can't hit anything and will lose his invisibility. He'll be with squad 3.

It's been four days and I only have four IC posts.
But you guys are doing all that planning and plotting in the OOC thread, that every DM loves to see. So to let you continue to get organized, I'll extend this turn another 48 hours.

I like "the plan." Kiri has a short bow, so he can stay with the ranged group, then charge when necessary for some cleanup.
Grandfather could cause some sort of distraction, as long as it's no more than 30' away from Kiri. If the debris can be ducked behind, Kiri could go behind it, then cause Grandfather to push something over on the far, southeast corner, hopefully drawing the beast men out so the 1st group going around the building can come on them from behind?

Zahra only has javelins- which is why she moved closer, inside the house. Her tendency is to throw once, then charge after. BUT- I'm a lousy tactician, so give me a plan, andf I'll work with it.

Loche would prefer to fire his sling in group 2. Once the spell is cast, they'll realize something is up when they can suddenly not hear. If they move, one will likely be out of range and able to raise an alarm.

Cruloc will charge from the west. I'll post within 12 hours. Off to work now.
My suggestion would be that someone fleet of foot (12" or 15") round the debris and charge at them from the south. Pincer move. That'll cut off one of their avenues of escape.

I think it highly unlikely that we'd be able to cast off before the beastmen were upon us, but I just thought I'd ask. I reckon standing and fighting is our only move.

We'll definitely have to fight, but we may be able to bottleneck them a little at the end of the dock/entrance to the boat? Then again they're beastmen - probably have a 25' long jump...

If you win initiative, and take full moves as your actions, you could scrabble onto the ship. Then the beastmen would likely follow you aboard. Next round, some adventurers fight the beastmen on deck, while others cast off.
If you lose initiative and take full moves, the beastmen will attack you on the dock. Then you retreat to the ship. They get opportunity attacks as you withdraw from a melee, but will not be onboard the ship this round. Then next round, some adventurers defend the beastmen from higher ground as they try to scrabble onboard, while others cast off.
It'll be close. Would you rather definitely fight on the dock, or maybe fight on the ship?
You could opt to lose initiative if you want.
Ability checks vs Int will be used to steer the ship, fyi.
There is wind on the lake.
