Sterling yells back..."Does it look like a way out of here? Or shall we pull you back?

Oiran pushes forward through the waist deep water. The floor is slippery and makes progress slow. When you reach the bend you can see to the north that the cold water laps against stairs that rise into the darkness.

"THE PASSAGE IS FORDABLE. THERE IS A STAIRWAY LEADING UP OUT OF THE WATERS. COME ALONG!"

Heather is relieved to see him cross safely but is still nervous and wary. She is in no hurry to dip a toe in the water.
"Dat water witch weren't too lovin of ol'Heather. I'd be a might happier ta know where she got 'for swimmin her pool..."

She continues to scan the water.

"Might be getting us o'er der is puttin all da chikens in da fox den, eh?"

Xam nods at the newcomer to the party and speaks up; "Heather might be on to something....maybe a few of us should stay here to watch out for any treachery from the lovely...ahh....DANGEROUS she-creature"; the archer says with an awkward glance at Heather.

"Scout down the passage and let us know what you find...if it seems like a way out; we'll come to you; how's that sound?"; he finishes with a questioning look towards the Cleric and Paladin.

Each member of the party wades across the shallow south end of the pool safely. Now only Xam, Ciridan, and Heather remain.

Who will be next?

"Well..." sighs Heather.
"Guessin we'll see if this here water wench prefers sweet meat."
She slings her pack high on her back, shoulders her bow, draws steel and proceeds in.
"Keep here bow on that water, Xam. "

Xam nods in reply and indeed keeps his bow trained over the water and says to his remaining companions; "I'll go last and cover everyone."

Heather is only a few steps into the pool when the water at the north end begins to churn. A column of water resembling a serpent forms and surges forward. The female voice, no longer sweet and innocent, but deep and angry bellows"You have broken our deal, that woman is not allowed! Your female has desecrated my pool and now she will pay! ".

I don't know about Xam, but Cirdan sure did have one knocked. He'll let it loose!

...and initiative for first round of combat

I'll take the first roll made by Tooleychris as the group's initiative.
Xam has a +3 reaction adjustment so his first shot will be before the monster's attack.
Cirdan's second shot will happen simultaneously with the monster as will all melee attacks.
Cirdan and Xam will get their third and second arrows at the end of the round.

With practiced speed Cirdan reacts quickly and looses an arrow. It finds its mark but passes through the watery form. The elf notices a shadow of some other creature just under the surface of the water following the water serpent toward Heather.

The rest of you may make attack/damage rolls for the first round. I will resolve Xam's attack first when he makes it.
