B/X hacked with Chainmail 4-6 players optimal

This is actually my first post but I've been lurking for some time. :SAN:

The premise is simple, this is a modified Keep on the Borderlands (the Caves of Chaos are on the map, but not right next to the keep) when you play adventurers who have come out to the borderlands for the usual reasons. You will team up with the other PCs (drama is ok, but you have to all want to work together! No PvP... yet, if we make it to Domain level we'll talk). There are a few set locations/hooks, but the map will start out mostly empty of people, critters and such until you explore it. There's no plot, whatever the random encounters are will tell us who lives where and how you deal with them will make up the story as we go.

TLDR; its a hexcrawl.

The Ruleset is my homebrew I made for a past game where the hirelings, henchmen, mercs and such got to be a pain to handle and really bogged us down. The trouble was I like that style of play so I took the mass combat rules and backfit them to the individual level. Basically normal people still have 1HD and those with more fight as if they were that many normals and roll that may D6s. Hits cause damage, when you hit 0 bad things tend to happen to you. Often this results in death or capture (if the victors feel like binding your wounds and having a prisoner/snack for later).

Non-combat rolls use 2d6 and a table like the Reaction Table.

Character classes are all the usual ones though I base them all on three core structures, they ought to be familiar to you all:
Fighters: They get a hit die every level, use all the weapons and armor and they mess things up in a fight.
Mages: They get a hit die every other level. Off levels they get spells, no armor, uses all the good magic.
Hybrids: Cleric is the most basic as it just takes a piece of each of the others. Decent combat, some magic. Rogues use the skeleton of this progression swapping the magic for their specialist skills.

In any case everyone gets 2 things every level:
A Hit Die or a Spell Die (always one and not both)
A class ability to add some personalization (fighters can use these to paladins, rangers, etc)

Anyway, I can give more info if anyone cares to try it out.

Scarik ran "Hero's of Bing", one of my favorite games of all time. I haven't given B/X any thought, but those of you who like OSR will be highly pleased.

I'm a teacher and its mid-August. I want to have things started by the beginning of the school year and then hope for 3 times a week.

2 interests is enough to run with even if we never get another so let's start with some brass tacks.

Here's what a first level Fighter looks like in this hack.

Yourname
Fighter 1 (HD 2, hp 2, SD 0, sp 0).
A&AC: D(p)/D(s), Enc: Moderate
Feats: Prowess (melee)
Skills: Soldier
Weapons: sword, dagger, hatchet, shield, self bow
Armor: hauberk with coif and sallet
Gear: adventuring pack (basic), traveling clothes, quiver, rations (1wk), 2 torches

That's it.

This is a former soldier who is decently armed and armored (the A&AC part) with poor ranged attacks due to his weak self-bow but he has a shield when under fire himself. He is moderately encumbered so has no penalties to normal actions. He has a pack with the basic items needed to adventure (flint and steel, waterskin, whetstone, 10' of cord), decent clothing and a cloak, a quiver for a dozen arrows, hard tack and jerky for a week and two torches wrapped with oilcloth.

His Soldier skill means he knows how to set camp, build a fire, stand watch, and travel on foot without much trouble.
His Prowess feat makes him harder to hit in close combat than a man with his equipment generally would be.

The main thing my rule do is that every character is a Normal Man (level zero, 1HD) first and your class adds something on top of this. For a Fighter that means an extra hit die. This guy fights as 2 normal men. He's a veteran of some campaign or minor war between barons, and he remembered his swordmaster's lessons.

The basic culture and tech of the setting is Central Europe circa 12th-13th century. Its modeled very loosely on Austria-Hungary and Poland-Lithuania. There are a great many guilds and mercenary companies in the Empire, but you are out on the bordermarches so there's very little oversight of activity. If you get rich and try to move wealth back East you'll get taxed on it. More likely you'll want to keep your loot and settle out here.

There is only one (known) pass through the mountains between the game region and the Empire to the east. It is controlled on the western end by the Margrave from his fortress of Vizkeep. The castle town is called Borderton. Historical people are pretty literal with place names and so am I. ;) The Margrave's uncle is an archmage with a tower near the keep that rumor says is linked by a magical door. I have written some in-universe things by him about various cultures and critters. Mages are educated in Church operated Universities much like anyone else and humans are largely monotheists who belong to what they would normally just call The Church though they refer to their god as The Lawgiver.

Most of the D&D races are around if you want to be one. There borderlands are known to have many lost Dwarfholds and an Elfwood (far to the west). Dwarven religion is close enough to human that they generally agree on things. The Dwarven words for religious things are treated as different language rather than referring to a different god. Naturally they call their god The Maker or Great Smith, etc. Elf religion is wildly different, but Elves are long-lived, nearly fey creatures who are few in number and idiosyncratic. Unless you are one or a theologian you won't know anything about their beliefs and they aren't going to share.

You can be a Small creature, but it comes with a heft amount of realism where combat is concerned. Being 3' tall and 60lbs is not ideal for a warrior.

I steal liberally from Warhammer when it comes to my Dwarves (and undead for that matter, somewhat for elves...). They made gunpowder and they use it in warfare. They have shared some of their secrets with humans but steel armed crossbows are still the preferred missile weapon of human armies. Heavy armor is reinforced plate-and-mail. Some true plate armor exists but its basically magical given the skill and technique required. Naturally its called Dwarven Harness.

The only unique race option you aren't expected to know is that there are Ravenfolk who exist to provide a Lawful option for necromancers. They are the only people tolerated to animate the dead in civilized lands. The Church doesn't much like it, but there are ancient treaties allowing certain expressions of the dark arts. Human mages who learn from Ravenfolk are called Warlocks and they often face predjudice but are still affiliated with the colleges of the Order of Magi.

I suspect hi looks just like that fighter I posted above but with his Feat changed to Leader (+1 max henchmen, +1 Morale and Loyalty of such) and his skill might be Captain or Knight.

Alright.

So here's how chargen works.

Choose a Race:
Human, Elf, Dwarf, Ravenfolk
(Halflings are mechanically just Humans with the Small trait, likewise Gnomes with Dwarves. Half-X is a human with RP differences and trait options. Non-OSR races are ok, just ask and we'll figure it out, my last campaign had a Succubus and a giant penguin... don't ask I can't tell the wife no...)

Choose a Class
Humans have all the options.
Dwarves can't be any class with full spell progression and can't use wizardly magic unless they are Gnomes
Ravens can't be Clerics or other divine magic users.
Elves have to be multi-class Mages. This means they start off strong, but level up slower from level 2 on will always be a level behind other races. Side-note, I adjust all classes to use the same XP progression.

Pick a Feat/Special Ability if Human. Other races have their abilities paid for by this choice so a level 1 Dwarf Fighter has the Dwarf Racial Abilities feat because they are otherwise better than a human fighter for the same money.

Pick a Skill
This is your background and its a fuzzy thing inspired by modern D&D, ACKS and AD&D secondary skills. For the default Fighters are Soldiers, Mages are Scholars and Clerics are Priests.
You can pick anything you like that fits your background. Just keep in mind that while these rules are less lethal than true OSR they aren't 5e, so paint in broad strokes.
When you want to do something you roll 2d6 and get a bonus from your Skill.

Customize Gear
You have the basic tools of your class. The Fighter I previewed above has the basic set. You can modify it to fit. You could have a spear instead of a bow for instance.

Spend 10 Shillings
That's right, I count wealth in pounds of silver. You have half a pound (10 shillings, 120 pennies) to play with. You can't afford better armor or weapons, nor a horse with this much. You can afford to have a mule or dog though, or some extra weapons and kit. Alternatively you could have a couple hirelings or a henchman. You are on the hook to pay and feed them in the future but right now we'll assume you are paid up and they are ready and willing to join you on adventure.

And that's all she wrote. Here's some examples:

Sort of, they aren't as anthropomorphic. The still have their wings just with a developed hand along side the fused fingers.

Not at first level. Their racial abilities make them as mobile as Monks when they are unencumbered and their wings are free.

I have a knight in a Harn game, and a knight in a Champions game, so let's go with Captain. :) My version of the tale deviates from the posted; no "death by accident". Boshi's maternal family was from Dongbuyeo, and he has no desire to get involved in Han imperial politics. He'd support Cao Cao in return for governorship of Dongbuyeo, and send clear signals that he has no interest in anything more than what he has. Did I ever send you the "Jimo Nanhai" short stories?

Jing Ji-ho isn't the eldest, and wants to "make it on his own." He grew up with tales of Boshi and Little Brother, but can't go anywhere without being fawned upon. So he picked up his kit and headed west. Maybe he has a cook/forager and an NCO type or two as NPCs, and has made a small living helping defend villages from bandits, etc, as he headed west. So many villagers could protect themselves if they had confidence and a good leader. That's what Jing Ji-ho does.

How are languages done in this? He would know Han, Buyeo, and whatever serves as Common where the game is set. Is that doable?

While he is a noble, the cultural expression of nobility is probably vastly different between Dongbuyeo and where the game is set, so it seems more of a sidelight than a central theme. He doesn't advertise it overtly, but he still walks and talks like someone used to command.

As I steal liberally from Warhammer (and play altogether too much Total War: Warhammer) he could have come with a caravan along the Silk Road. There were plenty of minor adventures had that made him 1st level.

Many younger sons of nobles find themselves out on the borderlands for similar reasons.

The events of the Three Kingdoms period do have a counterpart in my setting but they were a millennia ago. Ji-Ho perhaps had a famous ancestor involved in those events and his current family can still be aristocrats. Its been more than long enough that Naming Taboo is no longer relevant so he could even find he has the same name as one of those legends.

In any case it hardly matters. He is bilingual in two languages from halfway across the world that will only matter when he meets other expats. You can choose to have enough cultural differences for that to matter and give a bonus with outgroups and a corresponding penalty with the ruling class of this area. The Empire is multi-ethnic since its based on Austria-Hungary and thus there is already a bit of politics around ethnicity when in a proper city or court. But Ogres don't care since all you humans taste the same. Your ancestor worship is quite compatible with Dwarven practices and your Legalism is close enough as to not offend the Church though a theologian will be happy to correct your foreign mistakes. :P

Basically if you aren't offering blood sacrifice to demons so no one really cares about your culture here.

You can choose how you picked up the language. The majority of the people here speak something like Magyar as the language of the adventurers and the lower classes. The pretty people on nob hill speak the in-setting version of Deutsch. Classism abounds.

So your character looks like this to me right now.

How hierarchal that relationship is up to you but he will be an excellent Lieutenant if you can raise the funds for a proper company. The Youngbloods are common soldiers who have chosen to follow you into the unknown on the promise of adventure and wealth rather than the boring trip back home. They certainly treat you at least as an older brother and are deferential. They are guards and porters for your person.

Feel free to change the NPCs, delete them or just have a dog, etc.
