And both fighting PCs are at 1 or 2 hp... It could be worse, I guess.

At least Huckleberry Bear's been restored back to a grievous injury and should be back in the fight. Good luck team! After all we've been through, it would be a shame if Clay and Grizzly had to split all the xp between themselves!

Well, you are the DM. You could just forgo the rolls and simply declare they failed their morale roll.

That's a Burning Wheel mindset. You guys wanted Lab Lord Basic, which includes it's remorseless roll and tables-based approach to greusome character death.

I wouldn't have it any other way. To me, the most important aspect of the game is that you are taking chances because your character might die at any moment. It's... it's what we don't get to do in the real world because death is so very much real. I guess I just have certain rules I've always set in stone in my games.
Don't ever tell PCs how many hit points an NPC has.
DM makes all Thief ability check rolls (although i have in the past not stopped the PC from making the rolls and assuming their rolls counted, only to be surprised themselves when they thought they were moving silently and were, in fact, heard)
If PCs use flaming oil, expect the same from NPCs.

He certainly didn't always tell us... I remember the epic debate between Zhym and I about what critical hit effect to choose just moments before I killed a basilisk who had surprisingly fewer hit points than we assumed.

Re Thief rolls...
Rolls for things like Picking Locks should be performed by the DM. It could be a fail, but the thief hears a "click" sound. That's actually the trap being set, but he thinks he's tumbled the lock. So he tries to open it. Unfortunately, that sets off the trap.
Even "Hear Noise" could be adjudicated somewhat by the DM, depending on how close they get to the required roll score. Maybe they actually hear the WRONG thing. Or where hearing nothing is good, they think they hear something if they fail.
I just like the idea of the DM making those rolls and playing the game out accordingly.
